What a Local Supplier Changes in an Assembly Project
Choosing an assembly partner on distance alone is a shortcut, and it is not a bad one, but the reasoning behind it is usually stated too simply. A local supplier is not automatically better than a distant one; what proximity changes is the set of interactions that are cheap, and those interactions are worth more to some projects than to others.
The useful approach is to identify which parts of the project depend on fast, informal communication, and to weigh those against what the distant supplier offers instead: a wider process range, a lower price or a deeper experience of a particular product type.
What Proximity Actually Changes
The first thing it changes is the site visit. Being able to walk into the plant, look at the line, meet the engineer and see the boards currently in production answers questions that correspondence cannot. It is also the only way to confirm that the equipment and the organisation described in a quotation exist somewhere.
The second is the resolution of a problem. Where a board behaves unexpectedly, a nearby factory can examine it with the customer present, hand it back, or try a change and see the result. Across a long distance, the same sequence is conducted through photographs and shipped samples, and each cycle costs days.
The third is schedule flexibility. A local line can accept a small urgent batch, hold material for a few days, or take a change in the delivery arrangement without the coordination that a longer route requires.
The fourth is the material itself. Where the customer supplies part of it, moving material to a factory in the same region is a simpler and cheaper operation than shipping it a thousand kilometres, and the same applies to the return of surplus.
What Distance Buys Instead
The advantages of a distant supplier are real and are usually about capability rather than convenience. A plant in a region with a dense electronics supply chain may have a wider choice of materials close at hand, more suppliers capable of the specialist processes, and more experience of a particular class of product.
For a board with an unusual structure, a demanding stack-up or a very dense placement requirement, the process range may outweigh the convenience, particularly if the work is at the edge of what is routinely done. In that case the communication has to be organised deliberately to compensate: one named engineer on each side, a settled acceptance criterion and a schedule that allows for the distance.
Logistics also changes shape with distance. A shipment that takes a day is easy to plan; one that takes a week has to be treated as part of the schedule, with the risk of damage or delay considered and the packing specified accordingly.

Matching the Choice to the Project Stage
The value of proximity is highest at the stages where change is frequent. During development, a board may be revised several times in a month, and the faster each revision can be built and examined, the faster the design converges.
During a stable production phase, the requirement shifts towards consistency and cost, and a supplier who holds the stencil, the programme and the recorded parameters is valuable regardless of location. The relationship then depends on documentation rather than on visits.
Where a product spans both, one arrangement is to work with a nearby supplier through the development stage and to make the transition to volume once the design is settled, keeping the records in a form that travels. The reverse arrangement, moving to a local supplier late, tends to cost more, because the process has to be re-established.
Communication and Its Cost
The cost of distance is mostly communication. Every technical question has a delay attached, and the delays accumulate: a package that differs from the drawing, a substitution that needs approval, an ambiguous limit in a test procedure.
Two arrangements reduce this. The first is a direct technical channel, so that a question goes to an engineer rather than through an account manager. The second is a prepared answer: where the substitution rules, the acceptance criteria and the packing requirements are written down in advance, most of the questions that would arise have already been answered.
It is worth noting that neither arrangement requires the supplier to be close. What proximity adds is the option of resolving something in person, which matters most when the issue is physical — a joint that looks wrong, a connector that does not mate, a board that does not fit.

A Site Visit and What to Look At
A visit is short if it is planned. The things worth seeing are the material store and how partial reels are kept, the printing area and whether the paste is controlled, the placement line and the feeders currently loaded, the oven and the profile in use, and the inspection station with the boards that are being checked.
Then the questions: what is being built today and for whom, who reviews the data before a stencil is ordered, what happens when a board fails inspection, and how the parameters for a product are kept for the next order.
The answers to those are more informative than the equipment list, because they describe what happens on an ordinary Tuesday rather than what is possible in principle. Where a visit is not possible, the same questions can be asked in writing, and the specificity of the reply is itself evidence.
Capacity in a Regional Supply Chain
There is a further consideration that is easy to miss when the comparison is made one supplier at a time: the density of the supply chain around each of them. A plant located where many similar plants operate has access to more material, more partner processes and more people who have done the work before, and that regional depth shows up in the schedule rather than in the quotation.
It is most visible when something unusual is required. A particular laminate, a coating, a test that needs equipment the plant does not own: in a dense cluster these are a short drive away, and elsewhere they are a purchase order and a wait.
For the customer, that is a reason to ask who performs each step and where, rather than to assume that everything happens under the roof that will receive the boards. The answer describes the real schedule, and it is also the answer that shows whether the supplier understands their own chain.
A Reasonable Decision Process
The decision is easier when the requirement has been defined first: the smallest device, the quantity and its pattern, the additional operations and the deadline. Those determine whether the choice is mainly about capability or mainly about communication, and the answer differs by project rather than by region.
The operations being compared are the same everywhere: SMT assembly for the placed devices, through-hole assembly where inserted parts are present, PCBA testing for the verification and the controls under quality management.
