SMT Factory Capability: What to Inspect Instead of What to Believe

Most assessments of an SMT supplier start with a list of machines and stop there. Equipment is the easy part to describe and the least informative part to compare, because two factories can run the same placement platform and produce very different yields. The difference sits in how the process is defined, recorded and corrected.

A capability review is therefore about evidence. For each claim, ask which record proves it and who produces that record. A factory that can answer with a document is demonstrating capability; one that answers with adjectives is demonstrating confidence.

What the Equipment Actually Constrains

Placement accuracy sets the smallest pitch the line can handle reliably, and it should be quoted as a number with a stated condition rather than as a class of machine. Throughput and accuracy are separate characteristics, and a fast machine is not automatically an accurate one. Look for the placement accuracy figure that applies to the packages your product uses, and ask which nozzles and feeder types the line keeps in stock.

Printing comes next, and it decides more defects than placement. The deposit that the printer leaves is the single largest determinant of whether the joint forms correctly. A fully automatic printer with vision alignment produces a repeatable deposit; a manual or semi-automatic operation introduces an offset that varies with the operator. The relevant question is not the number on the datasheet but whether the profile is measured on the actual assembly with a profiler, and whether a different profile is used for a different paste chemistry or a mixed assembly.

Documentation Is the Real Differentiator

A capable factory keeps a process document set: stencil aperture rules, solder paste specification and handling, reflow profile definition by product type, and inspection criteria with the thresholds written down. Without the thresholds in writing, an automated optical inspection system can be tuned until the escape rate looks acceptable, which is the opposite of what the equipment is for.

Ask whether leaded and lead-free assemblies run different profiles, and whether the paste is controlled for shelf life and for the time it spends open. Ask how an operator is instructed when a stencil is worn. These are not trick questions. They are the questions whose answers separate a process from a habit.

Traceability and How Exceptions Are Handled

Batch traceability means the board can be joined to its history: which panel it came from, which paste lot was used, which profile it saw, which placement program ran, and who inspected it. Ask how long those records are kept and whether a specific serial number can be traced in a way you could audit rather than take on trust.

The exception process is the second half, and it is where a supplier shows whether the traceability data is used or merely stored. Any line produces anomalies, and the useful measure is what happens next: whether the problem is reported proactively, whether the root cause is identified, and whether the corrective action is recorded so that it survives the person who found it. A supplier that reports a problem before you notice it is worth more than one with a slightly better quoted yield, because the second supplier will eventually hide one.

Delivery Performance and Communication

Ask for historical first pass yield by product family rather than a single figure for the plant, and cross check it against the quality system that produced it, and be sceptical of a number that is offered without a definition. Ask how the quoted lead time is built: material lead time, line scheduling, and the inspection stage. A supplier that can break the promise down is a supplier that can tell you which part is at risk.

Communication is a legitimate criterion. How quickly a question is answered, whether the answer includes the underlying reason, and whether the account contact understands the process are all predictors of how a problem will be handled at two in the morning. A short factory visit tells you more than a brochure: look at how the line is organised, whether equipment is maintained, and whether an operator can explain what they are checking and why. The same questions apply whether the partner builds the whole product or only the boards, and the equipment, the documentation and the records are the three things an audit can actually verify. A supplier that keeps all three current will be able to show the incoming inspection on the components as easily as the profile on the oven.

A Short Audit for a New Supplier

Before the visit, define the board specification you intend to place. Then ask for the placement accuracy that applies to your smallest package, the printing equipment and the aperture standard, the profiler results for a similar assembly, and the inspection thresholds. Then ask for one anonymised production record from a comparable order, and read it: the paste lot, the profile and the inspection outcome should all be there. Finally, ask what the supplier would refuse to build, because a factory with limits has measured them.

The answers also need to be checked against the boards themselves. A supplier that runs a controlled process will be able to show incoming inspection on the bare boards and on the components, and that matters when assembly is quoted as a standalone service rather than as a turnkey package, since the assembly house is then accepting material it did not purchase. Where the whole chain sits with one supplier, the responsibility for a defect is not divided, and the records cover fabrication as well as assembly.

Does a bigger factory always have better capability? Not necessarily. Capability is the match between the process and your product, and a large plant may schedule your order behind larger ones.

What yield figure should be expected, and over what period? Ask for the definition and the product family. A plant wide number without a definition cannot be compared with anything, and a figure quoted for one month tells you nothing about the next.

Is X-ray inspection necessary? It is necessary wherever there are hidden joints, such as BGA and bottom terminated components, that optical inspection cannot see.

How long should records be kept? Long enough to cover the warranty and the field life of the product, and the supplier should be able to state the period.
