SMT Feeder Cart Setup: Staging for Fast Changeover

A feeder cart carries pre loaded feeders to the placement machine so that most of the setup happens away from the line. On a high mix line it is the difference between a changeover that takes twenty minutes and one that takes two hours. A cart is only worth having if the work it carries is finished before it reaches the machine.

The cart only helps if what it carries has been verified. A cart that delivers feeders with the wrong tape, the wrong pitch or a mis set pick height simply moves the fault off line, where it is harder to see. Where staging is done in a hurry at the line, the cart adds a step without saving any time.

What the Feeder Cart Changes

The cart moves setup work from the machine to a bench, where it can be done while the previous product is still running. That is the whole benefit, and it depends on the bench work being complete and correct. It is measured by the changeover time and by the first board result, not by the number of carts owned. A cart that saves time at the machine but creates a defect is not a saving at all.

It also limits the number of feeders that are loose on the floor. A feeder that lives on a cart has a home, and a feeder with a home is less likely to be dropped or left with tape hanging out of it. A cart loaded from the programme list will not have a position left empty by mistake.

Staging Offline

Staging means fitting the reels, threading the tape and setting the pitch before the cart goes to the line. It should be done to a printed list derived from the programme rather than from memory. The printed list should stay with the cart until the changeover has been finished.

The list should name the position, the part, the feeder type and the nozzle. Where a position needs a nozzle change, that should be done during staging rather than during the changeover. A missing part on the list is far cheaper to find at the bench than at the machine. Staging should be done against the next product while the current one is still running.

Cart Numbering and Mapping

Carts should be numbered, and the position of every feeder on them should be marked, so that the machine programme and the physical cart agree. Without that mapping, the operator has to work out the arrangement at the machine. The mapping should be marked on the cart itself and not only on a sheet in the office. The mapping should be simple enough that a new operator can load the cart without help.

A photograph of the loaded cart taken at staging is a cheap way to make the mapping visible. It also gives the next shift something to check against when a feeder has been borrowed. Where two carts serve one line, the numbering should make the intended product obvious at a glance.

Feeder Verification Before Fit

Every feeder should be verified before it goes on the cart, covering tape path, sprocket engagement, cover tape peel and pick height. A feeder that fails any of those will fail at the machine. Verification should be recorded against the feeder rather than against the cart as a whole. Verification should cover the reel identity as well as the feeder mechanism.

The nozzle that will run with it should be checked at the same time, and the wear checks in placement nozzle wear monitoring work belong in that routine rather than in a separate one. A feeder that passes verification at the bench rarely fails in the first hour at the machine.

Handling and Storage

Feeders are heavy and are usually moved in a hurry, so the cart should be designed to hold them securely rather than to balance them. A feeder that falls off a cart is usually finished as a precision device. A cart should be pushed rather than dragged, and it should be parked on level ground.

When a cart is not in use it should be parked where it cannot be knocked, and its feeders should be covered. A cart parked in a walkway is a cart that will eventually be hit.

Setting and Pick Height

Pick height and tape position are set during staging, and they should be confirmed again after the cart is docked. Docking can disturb a feeder slightly, and a small change in height is enough to cause missed picks. Pick height should be confirmed against the machine datum rather than against the feeder foot alone. The height should be checked with the feeder seated on the machine, not on the bench.

The confirmation should be a measurement rather than a visual check. A feeder that looks level can still be sitting a fraction high, and the first board is where that is discovered. A feeder that has moved during docking should be re seated before the run begins.

Changeover Sequence

The changeover should follow a fixed sequence: cart to the line, old feeders off, new feeders on, programme loaded, first board inspected. Every step that can be done during production should already have been done. The sequence should be written down and posted at the line, because it is easy to skip under time pressure. The sequence should be short enough to remember and written down anyway.

The time saved is only real if the sequence is followed. The planning discipline described in high mix scheduling and changeover work is what makes the cart worth owning. A changeover done in a different order every time cannot be improved.

Records and Reviews

The record should carry the cart number, the product, the staging date, the operator and the verification result. Where the shop works to a published standard, such as the assembly documents from IPC, that reference belongs in the work instruction. The record should allow a first board defect to be traced to the cart that supplied the feeder. Where a defect appears on the first board, the staging record is the first thing to read.

Reviewed monthly, the record shows which products are staged well and which ones consistently cause a first board defect. That is the information needed to decide where to spend setup effort. Where one product always causes a first board defect, the staging method for it should be rewritten. The staging method should name the parts of the job that are easy to get wrong.
