Poka Yoke: Error Proofing and Self-Inspection on the Assembly Line
Inspection after the fact is expensive and it is unreliable. The alternative is to make the error impossible or immediately visible at the station where it happens.
Why Self-Inspection Is Weak on Its Own
An operator who inspects their own work is measuring against their own intention, and the intention is what caused the error. A missing part is invisible to the person who believes they fitted it.
Self-inspection still has a place: it catches the error that the operator can recognise, and it reduces the number of defects that reach the next station. It cannot be the only control. Our joint criteria notes describe the criteria that the operator applies.
Poka-Yoke
A poka-yoke device prevents the error or makes it obvious. It can be a keyed fixture that only accepts the part one way, a sensor that confirms the part is present, or a tray that will not close until every compartment is filled.
The design principle is that the control should not depend on attention. A control that works only when the operator remembers to use it is a reminder rather than a poka-yoke.
Where It Pays
The best candidates are the errors that are both likely and hard to detect later: a reversed connector, a wrong component value in a pair, a polarised capacitor fitted backwards, a missing shield.
The cost of the control should be compared with the cost of the escape, which is the field failure rather than the internal rework. Our yield notes describe how the defect data identifies the candidates.

Sensors and Verification
A sensor that confirms presence, orientation or torque turns a manual operation into a recorded one. The record is what allows the operation to be audited later.
The sensor should verify the property that matters rather than a proxy. A vacuum sensor confirms that something was picked, not that the right part was picked. Our inspection notes describe what a camera can add.
Station Design
The station should be arranged so that the correct sequence is the natural one: the parts in the order they are fitted, the tools within reach, and the lighting sufficient to see the feature being checked.
A station that requires the operator to turn the board or to reach behind it will produce errors that the inspection was meant to catch. Our workmanship notes describe how the instruction supports the station design.
Reporting and Feedback
The operator should be able to report an error without it being treated as a personal failure, or the errors will be corrected silently and the data will disappear.
The defect data from the station should feed the same analysis as the inspection data, so that a recurring error is visible in one place. Our failure analysis notes describe how the cause is established.
Verification
The control is verified by its effect on the defect rate for the error it was intended to prevent, and by an audit that confirms it is being used.
A control that has not changed the defect rate is either not used or not addressing the cause, and the two should be distinguished before it is removed. Our sampling notes describe how the effect is measured.
Process Control and Verification
Where a value sits close to a process limit, the drawing should say so, since the shop can then open the process window rather than working to a nominal figure that carries no tolerance. A stack-up that is drawn rather than described removes most of the ambiguity from a quotation, and it lets the fabricator price the board against the dielectric and copper weights that will actually be used.
Where the requirement is not written down, the shop supplies its own default, and the default is chosen for the process rather than for the design. The measurements that matter are the repeatable ones: conductor width and spacing, annular ring, finished hole size, plating thickness and surface finish are all verifiable on a coupon that travels with the panel.
Running a first article through the same checks as the production panel confirms that the two agree, and that comparison is the cheapest form of process control available at prototype stage. Keeping a sample from the panel turns a dispute into a measurement, because the same coupon can be re-examined by both parties without rebuilding the batch.
Checks Before Release
The checks that matter are the ones performed on the product rather than on a sample kept for the purpose, because a coupon that travels with the panel is the only evidence about that panel. Where a requirement can be measured, it should be measured at the point of manufacture and recorded against the board or the lot it applies to.
A parameter that is set once and never re verified drifts, and the drift is usually discovered by a defect rather than by the record. The tooling, the material and the profile form one system, and a change to any of them should be assessed against the other two before it is released.
Verification and Records
Where the process window is narrow, the measurement resolution has to be better than the window, or the data cannot distinguish a good part from a marginal one.
Points to Confirm at First Article
A record that identifies the operator, the date and the settings is worth more than a record that identifies only the result. The acceptance criteria should be written before the work starts, so that the decision is made by the specification rather than by the person inspecting.
FAQ
Does self-inspection replace a separate inspection station? It reduces the load on one and it cannot replace it, because the error that the operator cannot see is exactly the error that reaches the customer.
Is a checklist a poka-yoke? A checklist depends on the operator reading and applying it. It is a useful control and it is not a poka-yoke.
What does gopcb provide for error proofing? We provide error candidates selected from the defect data, fixtures and features that make the error impossible, sensor verification of the property that matters, station design that supports the correct sequence, defect reporting that feeds the same analysis, and verification of each control against the defect rate it targets.
